The Post-SaaS Play: Selling Architecture, Not Software

SaaS sold you a tool. The next wave sells you a system — domain-agnostic workflows, composable architecture, and outcomes decoupled from any single vendor. Here's why that matters.

SaaS was a revolution. Instead of buying software, installing it on your own servers, and maintaining it forever, you rented it. Monthly fee, automatic updates, somebody else handles the infrastructure. It was a better deal for almost everyone.

But SaaS had a structural assumption baked in: that a tool was the unit of value. You bought HubSpot for CRM. You bought Slack for communication. You bought Datadog for observability. Each tool solved one category of problem, and the business model was simple — charge per seat, per month, for access to the tool.

That model is starting to crack. And what’s replacing it is more interesting than most people realize.

The Problem with Tools

Here’s what the last decade of SaaS sprawl has produced: the average mid-market company runs between 100 and 300 SaaS applications. Each one was purchased to solve a specific problem. Each one stores data in its own format, behind its own API, with its own authentication scheme. The result is an organization where information exists everywhere and flows nowhere.

This is the integration tax. Every new tool you adopt creates a new data silo, a new set of credentials to manage, a new vendor relationship to maintain, and a new line item that compounds annually with price increases you have no leverage to negotiate.

The deeper problem: SaaS vendors are incentivized to keep you inside their ecosystem. They don’t want your data to flow freely to competitors. They don’t want their workflow to be one composable piece of a larger system. They want to be the platform — the center of gravity that everything else orbits.

This worked when the tool was the value. When you needed HubSpot because building CRM software was genuinely hard and your alternative was an Access database.

It stops working when the tool becomes a commodity and the value shifts to the system.

What’s Actually Valuable

Think about what a business actually pays for when they buy Salesforce. It’s not the software — there are dozens of CRMs with equivalent functionality. It’s not the data storage — any database can store contacts and deals. What they’re paying for is:

  1. A workflow — a specific sequence of steps that moves a lead from first contact to closed deal.
  2. An architecture — a data model and integration pattern that connects sales to marketing to support to finance.
  3. Institutional knowledge — the accumulated configuration, automation rules, and custom fields that encode how this specific company does business.

The software is the container. The workflow, architecture, and institutional knowledge are the value. And here’s the insight: none of those things are inherently tied to Salesforce. They’re patterns — and patterns are portable.

The Abstraction Layer

What I’m seeing emerge — in my own work and in the broader market — is a shift from selling software to selling architecture and workflows in a domain-agnostic way.

Instead of: “Here’s a CRM tool. Configure it for your business.”

The new model is: “Here’s a system architecture that handles lead-to-close workflows. It’s composable — plug in whatever CRM, email, and analytics tools you want. The value is in the workflow design and the data architecture, not the specific tools.”

This is what’s happening with agentic AI. When I build a system like Annabeth — my OSINT operator console — I’m not building a “product” in the SaaS sense. I’m building an architecture: an orchestration layer that coordinates between multiple tools (Neo4j, Claude, HIBP, DNS analyzers, social media APIs), manages data flow between them, and encodes investigative workflows that are independent of any single tool.

If HIBP shuts down tomorrow, I swap in a different breach database. If Neo4j gets replaced by a better graph database, I swap the data layer. The workflow — “ingest intelligence, build entity graph, analyze attack paths, deploy SE campaign, capture evidence” — doesn’t change. The architecture is the product. The tools are interchangeable.

Why This Matters for AI

The AI market is making this shift visible because the pace of tool obsolescence is so fast that locking into any single vendor is obviously risky.

Eighteen months ago, building an RAG system meant choosing between LangChain, LlamaIndex, or rolling your own. Today, half the abstractions those frameworks provided are available natively in model APIs. The teams that built their entire architecture around LangChain’s specific patterns are now refactoring. The teams that built around retrieval-augmented generation as an architectural pattern — independent of any specific framework — are just swapping components.

The same dynamic is playing out with:

Vector databases. Pinecone, Weaviate, Qdrant, Chroma, pgvector — the market is fragmenting, pricing is shifting, and none of them have a durable moat. The teams winning here are the ones who designed their embedding and retrieval pipeline as an abstraction layer, not a Pinecone integration.

LLM providers. OpenAI, Anthropic, Google, Meta, Mistral, Cohere — model quality is converging, pricing is racing to the bottom, and today’s best model is next quarter’s second-best. The architecture that survives is the one where the model is a replaceable component behind an orchestration layer.

Agent frameworks. AutoGPT, CrewAI, Microsoft AutoGen, custom MCP implementations — the frameworks for building agentic systems are proliferating and none have won. But the pattern — tool use, memory, planning, execution — is stable across all of them. Build to the pattern, not the framework.

The Business Model Shift

If the value is in architecture and workflows rather than tools, what does the business model look like?

Consulting becomes product-adjacent. The most valuable thing you can sell isn’t access to software — it’s the design of a system that solves a category of problems using whatever tools the client already has (or the best tools available today, knowing they’ll be replaced). This is domain-specific architecture consulting, and it’s priced on value delivered, not seats occupied.

Templates become more valuable than platforms. A well-documented system architecture — complete with data models, workflow definitions, integration patterns, and decision frameworks — is more valuable than a SaaS subscription because it transfers knowledge, not just capability. You can hand someone an architecture document and they can implement it with different tools. You can’t hand someone a Salesforce instance and expect them to understand why it’s configured that way.

Interoperability becomes the moat. The company that makes it easiest to swap components, migrate data, and maintain workflow continuity across tool changes has the only sustainable competitive advantage. This is why protocols like MCP (Model Context Protocol) matter — they’re standardizing the interface between AI agents and data sources, making the specific data source a commodity and the orchestration layer the value center.

What I’m Building Toward

This is the thesis behind everything in my portfolio:

The Graph RAG Engine is a retrieval architecture, not a Neo4j product. Swap the graph database, swap the LLM, swap the embedding model — the knowledge graph pipeline pattern persists.

Annabeth is an investigation workflow architecture, not an OSINT tool. The orchestration layer — tiered autonomy, entity graphing, evidence custody, campaign management — is domain-specific knowledge encoded as software. The specific APIs it calls are replaceable.

The deal analysis suite is a financial modeling architecture, not a calculator. The scenario modeling pattern (input assumptions, project outcomes, compare strategies) applies to any domain where you’re making capital allocation decisions under uncertainty.

In each case, the code is the least valuable part of the system. The architecture — the data model, the workflow design, the integration pattern, the domain knowledge encoded in the system’s structure — is what actually matters.

That’s what’s worth selling. That’s what scales. And that’s what survives the next wave of tool obsolescence.
